The trapped operator
Still the decision-maker, firefighter and fallback plan. The team looks capable — until you step away.
Andy Hooper · Founder & operator
Twelve companies. One system. A method for taking yourself out of the day-to-day. Not with hustle. With structure.
The problem
Founder dependency doesn't arrive as a crisis. It accumulates quietly — until growth means longer hours, louder problems, and a business that can't breathe without you.
Still the decision-maker, firefighter and fallback plan. The team looks capable — until you step away.
Revenue is moving, but profit, cash and capacity stay foggy. You're steering by the bank balance.
The product is strong. The sales engine isn't. Growth still depends on referrals and heroic effort.
Demand isn't the problem. Delivery is. Every new win adds pressure to a machine already rattling.

"Every decision came to me. Every approval. Every fire."
The mechanism
The Scale To Extract Management System. Five pillars, fixed in the right order, so the business stops needing you at its centre.
Pillar 01
Clarify the people, product, process and performance foundations your next stage of growth needs.
OutcomeClear ownership. Fewer decisions returning to you.
Not five random projects. One sequence. Fix the wrong constraint first and growth simply makes the problem more expensive.
What changes
2×
"The business moved from £750k to £1.5m, while reaching a 16% margin."
10×
"Profit moved from roughly $10k to $100k, with 12% revenue growth in three months."
£25m
"A complex business regained control and returned to profit after its Shift."
Individual outcomes vary. These show what happens when the real constraint is addressed.
Recognised
Awarded for taking a business past eight figures in a single year. Not by working more hours than everyone else, but by building the structure that let the business do the work.
The same system now runs across all twelve companies.
The documentary
From the first warehouse to twelve companies. The decisions, the mistakes, and the system that came out of them.
About Andy
Seventeen years building companies across the UK, Europe, the US, Africa and the Middle East. Some flew. Some exposed every weakness in the way I led.
STEMS wasn't invented on a whiteboard. It came from the repeated, occasionally painful work of removing myself as the point everything depended on.
Today I buy, fix and scale businesses, and work alongside founders who want growth to create more choice, not a more expensive cage.
